This is Anthropic moving past per-token API revenue into a parallel business model: AI-native enterprise transformation, with engineers placed inside customer companies for the duration of the engagement. The structure mirrors Palantir’s forward-deployment model — and is positioned, per Fortune’s framing, as a direct alternative to the traditional consulting firms that have dominated enterprise transformation for decades.
What the joint venture actually does
The new entity is a standalone company — not a department within Anthropic, and not a captive subsidiary of any single PE firm. The operating model:
- Forward-deployed engineering teams placed inside customer organizations for the full duration of an engagement, rather than the project-by-project consulting model of traditional firms.
- Anthropic engineering resources embedded directly within the JV’s team, giving customers direct access to the people building Claude rather than to consultants who use Claude as one of many tools.
- Workflow redesign rather than tool sale. The engagement is about redesigning core business processes around AI agents, not deploying Claude as a stand-alone product.

The initial target market is the universe of PE-owned portfolio companies. - Engagement length. Forward-deployed engineers stay for the duration of the transformation, often 12-36 months. Consulting engagements typically run 3-12 months per project phase, with multiple phases over multiple years.
- Capital structure. The JV is itself a company with its own capitalization. Consulting firms are partnerships or service businesses, not equity stakes in the engagements they run.
- Talent pipeline. The JV pulls Anthropic engineering talent and partners with PE operating teams. Consulting firms pull from their own established talent pipelines.
The market is large enough for both models to coexist. For engineers and builders considering forward-deployment roles. The JV will hire engineers, designers, and operators to embed inside customer organizations. Forward-deployed engineering is a distinct career path from product engineering at a model lab or platform — closer to founder-track work or in-house operating roles than to traditional consulting. For engineers who have built production AI systems and want exposure to a wider range of business contexts than a single product company offers, the JV is a notable entry point. Compensation, equity structure, and engagement boundaries are worth careful evaluation against alternative paths.
For investors tracking the enterprise AI services category. The JV is a vehicle through which Anthropic monetizes capability without per-token pricing pressure. The economics are different from API revenue — service revenue is more stable but lower-gross-margin. Tracking JV revenue disclosures (when public), customer counts, and conversion to follow-on engagements will indicate whether the model scales. What is worth doing, and what is worth watching

The practical setup: hire one or two engineers with frontier-model experience, embed them in operations rather than IT, and give them a multi-year mandate to redesign workflows around AI agents. This is a different career profile than typical IT hires — closer to head-of-AI roles emerging at mid-market companies. The cost is high relative to using a consulting firm for a quarter, but the multi-year ROI math often favors the in-house model when transformation is deep rather than incremental.
2. Build an internal AI transformation rubric. Before engaging any external partner (the JV, OpenAI’s parallel venture, a traditional consulting firm, or in-house), have a documented rubric for what transformation success looks like. The rubric should include: which workflows are in scope, what ROI metrics are tracked, what handoff structure exists between external engineers and internal teams, what data access boundaries apply, and what continuation versus exit triggers govern the engagement.
